Supply Chain Management case study怎么写?很多同学第一次碰到供应链案例,看到题目里出现Supplier、Delivery、Purchasing、Logistics,就会很自然地把文章写成“供应链流程介绍”。Supplier负责生产,Logistics负责运输,Customer最后收到产品——流程解释得没错,但真正到了assignment评分的时候,这些内容往往只能算Description。
Supply Chain Case Study真正需要解决的是:问题为什么发生?Root Cause在哪里?企业应该怎样在Cost、Speed、Supplier Relationship、Risk与Operational Performance之间作出选择?
本文以三个Purchasing与Supply Chain案例为基础,讨论Supplier Communication、Delivery Delay、Lead Time、Single与Multiple Sourcing、Outsourcing、Core Competency以及Supply Chain Alliance等问题,并提供一篇完整的英文Supply Chain Management Case Study范文,帮助理解如何把案例事实真正转化成Academic Analysis。

我以前看这类题时也很容易被案例表面带着走:Supplier迟交货,那就分析Supplier;库存不够,那就分析Inventory。后来才发现,供应链题目比较“狡猾”的地方就在这里——你看到的问题,未必就是问题真正发生的位置。
例如Delayed Delivery只是一个结果,它背后可能同时存在:
Supplier Capacity不足;
Demand Forecast不准确;
订单数量临时改变;
Buyer与Supplier之间Information Sharing失败;
Lead Time设置不合理;
企业过度依赖Single Supplier;
Performance Measurement没有及时发现异常。
因此,Supply Chain Case Study可以先建立下面这条分析链:
Operational Problem → Root Cause → Supply Chain Theory → Case Evidence → Alternative Solutions → Trade-off → Recommendation
第一个案例的核心,是Avion与Foster Technologies之间出现订单数量、生产能力、交付时间以及沟通方面的问题。
案例表面上表现为Delayed Shipment,但继续往下分析,会发现Buyer与Supplier在订单数量、Production Capacity以及Delivery Expectation方面并没有形成充分一致的信息。
供应链并不是简单的“Supplier生产—物流运输—Customer收货”。Inbound Logistics、Operations、Outbound Logistics和Customer Service之间存在相互依赖关系。
当订单数量发生变化,但Supplier没有及时得到准确信息时,Production Planning可能首先受到影响;生产延迟以后,Outbound Logistics继续受到影响,最后Customer面对的就是Late Delivery。
所以Communication Failure可能沿着整个Supply Chain不断放大。
写Case Study时不要停在:
“The supplier failed to deliver the products on time.”
应该继续问:
Why?
如果Supplier本身Capacity不足,那么解决方向可能是Capacity Planning或Alternative Sourcing;如果是Buyer不断改变订单数量,那么问题可能来自Forecast与Order Management;如果双方都没有建立及时的信息反馈机制,则需要进一步分析Supplier Relationship与Information Sharing。
这一步,就是Description与Analysis之间最明显的区别。
案例提出寻找Alternative Supplier,但这并不意味着“换供应商”一定是最佳答案。

Lead Time通常指从订单启动到产品或服务完成交付所需要的时间。
缩短Lead Time确实可能提高Responsiveness和Customer Satisfaction,但这里千万别直接写成“Lead Time越短越好”。
因为更短的Lead Time可能需要:
更多Inventory;
额外Production Capacity;
更快但成本更高的Transportation;
更加稳定的Supplier;
更准确的Demand Information。
因此真正值得讨论的是:
企业应该如何在Speed、Cost、Reliability和Inventory之间找到平衡?
原案例已经提出Performance Measurement的重要性。新版分析可以把这个知识点进一步做实,而不是只写“加强Monitoring”。

所以Assignment里不要简单下结论说Multiple Sourcing一定更好。真正应该考虑的是Supply Risk、Supplier Capability、Switching Cost以及采购项目的Strategic Importance。
第二个案例讨论新管理者进入企业以后,如何处理不同Plant之间的Purchasing、Operations、Communication以及Outsourcing问题。
如果把它重新整理成现代Management Assignment,可以把“前60天”拆成几个阶段:

第三个案例进入了更有战略性的Supply Chain问题:企业究竟应该自己做,还是Outsource?
成本当然重要,但Make-or-Buy Decision不能只比较两个报价。
还应该考虑:
该Activity是否属于Core Competency;
是否包含关键Knowledge或Technology;
Supplier是否具备足够Capability;
Outsourcing是否产生Quality Risk;
是否造成长期Supplier Dependency;
企业会不会因此失去Internal Capability。
真正具有Strategic Importance的Capability,需要进一步考虑它是否能够创造Customer Value、是否难以被Competitor模仿,以及是否能够支持企业长期竞争优势。
所以讨论Santek的Film Technology是否应该保留在企业内部时,真正的问题不是:
“Outside supplier是不是更便宜?”
而是:
“如果把这项能力交给外部Supplier,企业长期会失去什么?”
并不是每一个Supplier都值得建立Strategic Partnership。
如果采购的是容易替代、价值较低的Standard Item,Transactional Relationship可能已经足够;如果Supplier掌握关键Technology、替代难度高,而且对企业Operational Continuity非常重要,那么更加深入的Partnership或Alliance可能更有意义。
Strategic Supplier Relationship可以进一步涉及:
Joint Planning;
Information Sharing;
Performance Review;
Joint Problem Solving;
Risk Sharing;
Long-term Improvement。

Supply chain performance depends on the effective coordination of purchasing, suppliers, operations, logistics and customer-facing activities. A disruption that appears to originate from a supplier may therefore reflect weaknesses across several interconnected processes.
This case examines a buyer-supplier relationship characterised by inaccurate order information, production constraints and delayed deliveries. It evaluates the problem through supplier communication, lead-time management, sourcing strategy and performance measurement.
The central argument is that management should identify the root causes of disruption before changing suppliers or implementing isolated operational solutions.
The most visible problem is delayed delivery. However, delivery failure should be treated as an operational outcome rather than automatically assumed to be the root cause.
Production capacity, changing order quantities, inaccurate information and ineffective coordination can all contribute to late delivery. A weakness in one part of the supply chain may consequently affect several downstream activities.
For example, inaccurate purchasing information can influence production planning, which subsequently affects outbound logistics and customer service. Management should therefore examine the complete process rather than assigning responsibility solely on the basis of the final disruption.

The buyer and supplier should therefore map the complete order-to-delivery process and identify where unnecessary waiting time or information delay occurs.
A formal supplier performance system can help identify deterioration before it develops into serious disruption.
Relevant indicators include on-time delivery, lead time, order accuracy, defect rate, response time and flexibility.
These measures should not simply be used to penalise suppliers. They can provide a basis for joint improvement by identifying recurring problems and establishing measurable performance objectives.
The case also raises the question of whether the organisation should continue relying on a single supplier.
Multiple sourcing can reduce dependency and provide alternative capacity when one supplier experiences disruption. It may also strengthen the buyer's negotiating position.
However, managing multiple suppliers creates additional coordination requirements and can reduce the volume available to individual suppliers.
Single sourcing can support closer collaboration and supplier commitment, but increases exposure to disruption if the supplier experiences operational or financial difficulties.
The appropriate sourcing strategy should therefore depend on supply risk, switching costs, supplier capability and the strategic importance of the purchased item.
Outsourcing decisions require more than a comparison of internal and external costs.
Activities that provide limited strategic differentiation may be suitable for outsourcing when specialist suppliers possess superior capabilities. However, outsourcing strategically important knowledge may create long-term dependency and reduce the firm's ability to innovate.
Management should therefore evaluate whether the activity contributes significantly to customer value, whether the capability is difficult to replace and whether losing internal knowledge would weaken future competitive advantage.
Closer supplier partnerships can improve information sharing, coordination and joint problem solving when the purchased product or capability is strategically important.
However, partnership requires managerial resources and should not automatically be applied to every supplier.
Routine and easily substitutable purchases may be managed through transactional relationships, while high-risk or strategically important supplies may justify greater collaboration.
First, the organisation should conduct a root-cause analysis before replacing the existing supplier.
Second, formal information-sharing procedures should be established for changes in order quantity, delivery requirements and production capacity.
Third, supplier performance should be reviewed using measurable indicators including on-time delivery, lead time and order accuracy.
Fourth, sourcing strategy should be aligned with supply risk. Alternative sources may be developed where excessive dependency creates unacceptable operational exposure.
Finally, outsourcing decisions should distinguish between routine activities and capabilities that contribute to long-term competitive advantage.
Each recommendation involves trade-offs. Multiple sourcing can increase resilience but also increases coordination complexity. Shorter lead times can improve responsiveness while requiring additional capacity or inventory. Strategic partnerships may improve collaboration but can also increase dependency.
Supply chain management therefore involves balancing competing objectives rather than maximising a single performance indicator.
The most appropriate decision depends on the strategic importance of the supply, the availability of alternative suppliers and the organisation's tolerance for disruption risk.
The case demonstrates that supply chain disruption rarely results from one isolated failure. Delivery problems may emerge from weaknesses in information sharing, capacity planning, sourcing strategy and performance management.
Effective supply chain management therefore requires organisations to identify root causes, establish measurable supplier expectations and select sourcing strategies according to risk and strategic importance.
Cost remains important, but resilience, quality, capability and long-term competitive advantage should also influence supply chain decisions.

先不要找Theory。先把案例中最明显的问题写下来,然后连续追问几次“为什么”。找到Root Cause以后,再寻找能够解释这个问题的Framework,通常会容易很多。
Supply Chain Assignment最重要的并不是把Supplier、Logistics、Inventory、Procurement这些词全部写进去,而是让每个Theory都真正解释案例中的一个问题。
