Performance Management assignment怎么写?很多HRM课程一讲到绩效管理,大家第一反应就是KPI、年终打分、奖金和Performance Review。 但真正写Assignment时,如果整篇文章只是讨论“员工表现好就应该多发钱”, 通常很难体现Human Resource Management要求的分析深度。
员工为什么愿意努力?能力够不够?工作环境有没有提供必要资源? 努力之后真的能够获得好的Performance Rating吗? 表现好了以后,员工相信自己能够得到Reward吗? 更重要的是——这个Reward真的是他想要的吗?
这正是Expectancy Theory特别适合进入Performance Management Assignment的原因。 本文保留原有文章关于个人绩效、员工动机、学习发展和绩效奖励的核心思路, 重新用现代HRM框架解释Motivation、Ability、Expectancy、Feedback、Learning & Development以及Performance-related Pay之间到底是什么关系。

不是。
原来的文章已经抓住了一个非常重要的观点: 个人绩效通常不仅受到Motivation影响,还与Ability以及Work Environment有关。
如果把这个思路放到现代HRM里,可以进一步理解成:
Performance ≠ Motivation Alone
Performance depends on Ability + Motivation + Opportunity / Support
例如一个员工非常愿意努力,但公司没有给他必要的软件、信息、培训和时间, 最终Performance仍然可能不理想。

这也是写绩效管理Assignment时特别有用的Critical Point:低绩效不一定等于员工不努力。
它可能来自Skill Gap、Role Ambiguity、Poor Management、 Insufficient Resources,甚至是不合理的Performance Target。
Expectancy Theory通常与Victor Vroom联系在一起, 它试图解释:一个人为什么愿意为某个目标投入努力。
经典框架通常包含三个核心概念:
Expectancy × Instrumentality × Valence
这三个词看起来很学术, 但其实可以用三个非常生活化的问题理解:
Expectancy:“如果我努力,我真的能做好吗?”
Instrumentality:“如果我做好了,公司真的会给我相应结果吗?”
Valence:“这个结果真的是我想要的吗?”
这三个环节任何一个非常弱, 整体Motivation都可能受到影响。
Expectancy关注的是: 员工是否相信Effort能够带来Performance。
假设公司要求一名新员工一个月内完成过去需要三个月才能完成的工作, 但没有培训、没有合适工具,也没有Manager Support。
这时候即使奖金非常高, 员工仍可能想:
“我再怎么努力也不可能完成。”
Expectancy自然就很低。
因此HR和Line Manager想提高Expectancy, 不能只喊“加油”,而需要改善:
Training;
Role Clarity;
Resources;
Coaching;
Achievable Goals;
Self-efficacy。
这也是为什么Performance Management必须和Learning & Development连接起来。
Self-efficacy简单理解,就是一个人对自己“能不能把这件事情做好”的判断。
一个员工拥有能力, 却始终认为自己无法完成任务, 实际投入和坚持程度也可能受到影响。
提升Self-efficacy常见的途径包括:
Past Accomplishments——让员工看到自己过去成功的经验;
Observation——观察类似员工怎样成功完成工作;
Coaching and Feedback——获得具体、可信的指导;
Progressive Challenge——从适当难度的任务逐渐提高要求。
所以好的Performance Management不是单纯告诉员工:
“你今年得了3分。”
而应该帮助员工知道:哪里做得好、哪里需要改善、下一步怎样做到。
Instrumentality关注的是Performance → Outcome之间的关系。
例如公司告诉员工:
“达到这个Performance Target,就有机会获得Bonus。”
但如果最后奖金分配与表现没有明显关系, 或者Manager根据个人偏好给评分, 员工就可能开始怀疑整个制度。
一旦员工认为:
“表现好坏其实都差不多。”
Instrumentality就会下降。
所以绩效管理必须特别关注:
Performance Criteria是否清晰;
评分是否Fair;
员工是否知道Reward Rules;
Manager有没有一致执行;
Good Performance是否真的获得Recognition。
Valence指的是员工对某个Outcome的价值判断。
这是原文章里一个非常值得保留的观点:预期满足感和真正得到奖励后的实际感受可能并不一样。
例如公司觉得:
“表现好的员工当然最想拿Bonus。”
但现实中,不同员工可能更重视:
Higher Pay;
Promotion;
Flexible Working;
Recognition;
Learning Opportunity;
Career Development;
Autonomy;
Work-life Balance。
所以Reward Management最忌讳的是:One Size Fits All。
很多学生写理论时会这样:
Expectancy means effort leads to performance. Instrumentality means performance leads to reward. Valence means the reward is valuable.
定义没错,但还只是Description。
更好的写法应该继续Application:
An organisation may offer a substantial performance bonus, but the incentive is unlikely to motivate employees if they believe performance ratings are subjective or targets are unattainable. In expectancy theory terms, high valence alone cannot compensate for weak expectancy or instrumentality.
这一段就已经从“会背理论”进入“会用理论”。
旧式绩效管理经常给人的印象是:
一年工作 → 年底填表 → Manager打分 → 发奖金
但现在Performance Management更适合理解成一个持续循环:
Goals → Performance → Feedback → Learning → Adjustment → New Goals
CIPD目前也强调, 有效的Performance Management应该持续进行, 目标应随着Business Priority变化而调整, Feedback应该Regular、Timely,并聚焦于Improvement。
所以如果一篇HRM Assignment还把绩效管理简单等同于Annual Appraisal, 分析就明显不够完整。
目标确实需要具有一定Challenge, 但“越难越好”显然不成立。
一个好的Performance Goal至少应该考虑:
Clarity;
Difficulty;
Employee Capability;
Resources;
Feedback;
Task Complexity。
对于相对简单、结果明确的工作, Quantitative Target可能比较有效。
但是对于需要Creativity、Innovation或Complex Problem-solving的岗位, 如果只使用单一数量指标, 反而可能出现Goal Distortion。
比如客服人员如果只考核:“每天处理多少通电话”, 员工可能为了速度牺牲Service Quality。
这就是Critical Analysis。
原文引用Armstrong、Foot & Cook以及Wilton时, 其实已经有一个非常好的核心思想:绩效管理不应该只是判断员工,而应该帮助员工发展。
这部分完全值得保留。
如果Performance Review发现员工存在Performance Gap, 下一步不应该只是记录一个低分, 而应该继续判断:
是Knowledge Gap吗?
是Skill Gap吗?
是Motivation问题吗?
是Role Design问题吗?
还是缺少Resources与Manager Support?
只有找到原因, 才能决定是Training、Coaching、Mentoring、 Job Rotation还是其他Intervention。
这一点旧文章其实非常有价值。
员工学习可以来自:
Formal Training;
Coaching;
Mentoring;
Job Shadowing;
Stretch Assignment;
Peer Learning;
Job Rotation;
Digital Learning;
日常工作中的Feedback。
因此现代HRM更适合讨论:Learning Culture, 而不仅仅是Training Course。
一家企业如果每年花很多钱培训, 但Manager不给员工时间应用新技能, Learning最终也未必转化成Performance。
这是这篇文章最值得深入做Critical Analysis的部分。
把Pay与Performance连接起来, 表面逻辑非常合理:
Performance ↑ → Reward ↑ → Motivation ↑
但现实没有这么简单。
Performance-related Pay确实可能提供明确的Financial Incentive, 尤其是在Performance容易衡量、个人贡献比较清楚的岗位中。
但它也可能带来:
员工只关注被考核的指标;
忽略Teamwork;
Short-termism;
内部Competition;
Gaming the System;
评分公平性争议;
Intrinsic Motivation受到影响。
CIPD目前同样指出, PRP可能激励员工, 但设计不当也可能导致Demotivation或者不希望出现的Workplace Behaviour。

这个内容可以保留, 但必须增加现代批判。
所谓Forced Distribution / Forced Ranking, 就是要求一定比例的员工必须进入High、Middle或Low Performance Category。
最大的问题是:如果一个团队本身整体表现很好,为什么一定有人必须成为低绩效者?
反过来也一样: 一个整体表现很差的团队, 按照固定比例仍然可能被迫产生所谓“Top Performers”。
这种制度还可能鼓励内部竞争, 破坏Knowledge Sharing和Team Collaboration。
所以今天不应该把Bell Curve简单介绍成一种普通评分工具, 而应该讨论它的Fairness、Validity和Behavioural Consequences。
绩效排名制度的风险并不只是理论。
CIPD关于Pay、Performance与Transparency的研究也特别提到, Microsoft过去的Competitive Ranking制度曾带来员工为了保持个人评分和Bonus, 做出不利于Team Cooperation与Knowledge Sharing的行为, 后来这一制度被取消。
这个案例非常适合HRM Assignment:
A performance system can improve individual competition while simultaneously damaging collective performance.
这就是为什么HR不能只问:“这个制度有没有提高个人分数?”
还要问:“它有没有帮助Organisation真正创造价值?”
现代工作越来越依赖Teamwork。
一个Salesperson的业绩可能受到:
Marketing Team;
Customer Service;
Technology;
Product Quality;
Manager;
Market Conditions。
如果企业把所有成果全部归因到某一个人的Performance, 就可能产生Attribution Error。
因此Reward Design可以同时考虑:

原文已经提到一个非常现实的问题: 不是每一个员工都只受到Financial Reward激励。
尤其当员工已经拥有相对稳定的收入以后, Career Development、Autonomy、Recognition、 Interesting Work和Flexible Working 可能同样影响Employee Motivation。
这并不意味着Money不重要。
更准确的结论是:Financial与Non-financial Reward需要结合Organisation Context以及员工需求设计。
比如小型企业Promotion Position有限, 如果唯一奖励永远都是“升职”, 员工很快就会发现这条路径并不现实。
这时Skill Development、Job Enrichment、Recognition或Flexible Benefits 可能反而更有价值。
可以记住一个非常实用的段落结构:
Theory → Application → Benefit → Limitation → Judgement
比如Expectancy Theory:
Expectancy theory suggests that motivation depends on employees believing that effort can produce performance and that performance can produce valued outcomes. This makes the theory useful for analysing performance-related reward. However, employee behaviour cannot always be reduced to an individual calculation of reward, because teamwork, organisational culture, intrinsic motivation and perceptions of fairness can also influence performance.
这就比把Expectancy、Instrumentality、Valence定义各写100字强很多。

这个比例只是Word Count规划参考, 最终仍要按照自己的Assignment Brief与Marking Rubric调整。
1. 把Performance Management等同于Appraisal。
Appraisal只是整个Performance Management Cycle的一部分。
2. 只写Motivation,不分析Ability与Environment。
员工低绩效并不一定来自态度问题。
3. Expectancy Theory只背定义。
Theory必须进入真实的Reward和Performance System。
4. 默认Money永远提高Performance。
需要讨论不同岗位、员工以及Performance Measures的差异。
5. 把Bell Curve当作天然科学的评分方法。
任何Rating System都需要讨论Validity、Fairness和Behavioural Effects。
Performance Appraisal通常指某一次正式绩效评估, 而Performance Management范围更广, 包括Goals、Feedback、Development、Recognition、Reward以及Underperformance Management。
通常包括Expectancy、Instrumentality与Valence, 分别讨论Effort能否带来Performance、 Performance能否带来Outcome,以及Outcome对员工是否具有价值。
不一定。 效果取决于Performance是否能够准确衡量、制度是否公平、 目标是否合理以及Reward是否真正具有价值。 设计不当还可能造成竞争、短视和Gaming Behaviour。
现代Performance Management更强调持续沟通, 而不是只依赖一年一次的Annual Review。 具体频率应根据岗位、团队与Organisation Context决定。
每介绍一个理论以后继续问: 它在什么条件下有效? 有什么Evidence? 有什么Limitations? 是否存在Alternative Explanation? 最终对Organisation意味着什么?
个人绩效从来不是一个简单公式: 员工努力,然后公司给奖金。
Performance可能同时受到Ability、Motivation、 Resources、Manager Support、Goal Design和Organisation Context影响。
Expectancy Theory很好地解释了员工为什么愿意投入Effort, 但它同样提醒管理者: 高额奖金并不能自动解决所有Motivation问题。
如果员工认为目标根本无法完成, 不相信好表现会得到公平认可, 或者根本不看重公司提供的Reward, 整个激励链条就可能断掉。
因此今天更成熟的Performance Management应该形成:
Clear Goals + Capability + Resources + Regular Feedback + Learning + Fair Reward + Continuous Improvement
